After every call
Every promise you made, in a list.

I OWE THEM. Every single thing I said I would do. Quote the line where I said it. Add a due date only if one was actually spoken.

Then one line: the next thing that has to happen for this to move, and who moves it.
Rules: a commitment is a promise to act, not a vague 'we should'. Do not include ideas, opinions, or small talk. If somebody hedged, put it under I OWE THEM and mark it 'soft'. No summary of the call.

Before you believe a number
Does the profit turn into cash?
A business can report a million in profit and hand you half of it. This is the check that catches it.

Here are a business's financials. I am deciding whether to buy it or lend to it.
Work out, and show the arithmetic in plain numbers:
1. Reported profit for each year.
2. Cash actually produced: profit, minus money spent on equipment, minus money tied up in inventory and unpaid customer invoices.
3. The ratio between the two. Under 70 cents of cash per dollar of profit is a flag. Say so plainly.
4. Where the gap went. Inventory piling up? Customers paying slower? Equipment the business cannot skip?
Then three questions I should ask the owner, based on what you found.
Rules: if a number I need is missing, say exactly which line you need and stop. Do not estimate it. Do not tell me whether to buy. No jargon: write it so my father could follow it.

Open job listings are a public confession. They tell you what is breaking, what is growing, and who just quit.

Below are the open job postings for one company, copied from their careers page.
Tell me what these postings reveal about the business:
GROWING OR BLEEDING: are they adding capacity or backfilling people who left? Say which and why you think so.
WHAT IS BROKEN: a role that exists because something is not working. Name it.
WHO RUNS IT: seniority of the roles, and whether the owner is still doing jobs an employee should do.
LICENSED OR NOT: how many roles need a licence, a certification, or years in the trade. This tells me how hard the business is to copy.
THE TELL: the single posting that says the most, and what it says.
Rules: base every claim on a specific posting and quote the words. If the postings do not support a conclusion, say 'cannot tell from this'. No speculation about their finances.

End with a single line: the number of items you read and discarded.
Rules: leadership changes, layoffs, funding, lawsuits, closures, new locations and ownership changes count. Awards, product launches and marketing do not, unless they change who buys from them. If nothing qualifies, say 'quiet week' and stop.

Take the names out first.
Most owners paste real customer and employee names into a public chatbot without thinking. This is the habit that stops it.

Replace, do not delete or blur:
People to PERSON_1, PERSON_2, and keep the same person as the same number throughout.
Companies to COMPANY_1, COMPANY_2.
Email addresses, phone numbers, street addresses, account numbers and any government ID to TYPE_1, TYPE_2.
Exact dollar amounts to a rounded band, for example $2.4M becomes ABOUT $2M.
Then give me two things: the rewritten text, and a key showing what each placeholder stood for so I can put the real names back afterwards.
Rules: keep the meaning and the structure exactly. Do not summarize. If you are unsure whether something identifies a real party, replace it.
